The Situation

A family-owned coffee estate in Veracruz, Mexico — with generations of agricultural heritage and a bold vision — needed to bridge the gap between plantation production and U.S. market entry.

The challenge was not simply about opening cafés. The estate encompassed three fundamentally different business models — a producing plantation, a planned retail café concept, and an emerging boutique hotel. Each had its own operational logic, financial structure, and team. None were talking to each other. The engagement was brought on to change that.

What began with a U.S. market study and brand positioning strategy expanded rapidly. From April to October 2021, the engagement operated on-site in Veracruz as fractional COO and CFO — leading everything from café launch strategy and architectural planning to financial modeling, board-level governance, and plantation operations modernization.
