The Situation

A 70-year-old manufacturer of radar technology for law enforcement and public safety presented a challenge that was equal parts operational and existential.

The company had genuine capability — decades of product knowledge, an established channel, loyal customers. But the operation beneath it had fragmented. Backlog had accumulated to a level that threatened customer relationships. The supply chain had become a critical point of failure. The brand hadn’t been touched in years. And there was no visibility into the numbers that mattered.

What began as a short-term operational engagement became something larger. The situation called for embedded executive leadership from day one — full operational authority across operations, marketing, supply chain, finance, and product strategy simultaneously. Not a plan for what should change, but direct accountability for changing it.

Three years later, the engagement is ongoing. The company is not the same organization it was in 2023.

"This wasn't a refresh — it was a strategic overhaul, designed to turn a static legacy into a living platform for innovation."

The Work

Operational Leadership

Converted $580K of accumulated backlog into shipped, invoiced revenue within 45 days of engagement start

Led full relocation of manufacturing facility with zero production downtime

Implemented MRP-driven procurement and production model aligned with material lead times and demand forecasts

Rebuilt purchasing and production workflows to establish consistent throughput across core product lines

Implemented process documentation across inventory, shipping, and internal operations from scratch

Brand & Marketing

Built 70th anniversary logo and brand campaign from scratch

Conceived, designed, and launched a fully rebuilt website and digital presence

Refreshed all company collateral: pitch decks, sell sheets, and channel materials

Supply Chain & Finance

Directed reshoring of supply chain, eliminating critical single-point-of-failure dependencies

Rebuilt accounting and ERP systems, implemented inventory controls and custom quote workflows

Created 2025 sales forecast with gross margin targets and territory-product segmentation

Developed investor pitch package with financial narrative and capital plan

Maintained oversight of day-to-day accounting to align operational execution with financial discipline

Team & Customer

Hired and trained new manufacturing technicians and engineering professionals

Introduced team-wide productivity, accountability frameworks and onboarding pathways

Built warranty tracking infrastructure and end-user support systems previously nonexistent

Transitioned company from passive customer service to proactive communication model

Positioned company to re-enter top-tier public safety trade shows after years of absence

The Outcome

The company that exists today is not the company I walked into in 2023.

The backlog that was strangling cash flow and customer trust was cleared in the first 45 days. The supply chain that had become a liability is now a controlled, scalable asset. The brand that had gone silent in the market has been rebuilt and relaunched with a product roadmap to support it.

Most importantly, the organization has the internal infrastructure — the systems, the team, the financial visibility — to carry its own weight and grow intentionally. The engagement continues because the work is still being built. That is exactly how it should be.

Legacy

Repositioned from stagnant legacy manufacturer to modern innovator

Capital

Successfully pitched to investor groups for future growth capital

Market

Positioned to regain competitive share at top-tier public safety shows
